Situation

Early in my career, I worked at a boutique agency where the culture was purely output-driven, and burnout was common. When I joined a larger network agency later, I realized the importance of a purpose-driven environment that values learning and collaboration.

Task

I needed to foster a team culture that balanced high performance with continuous learning and mutual support, aligning with the agency's stated values.

Action

I started by embedding a monthly 'Lunch and Learn' where team members shared skills or passion projects, which boosted morale and cross-disciplinary understanding. I also initiated a peer recognition board inspired by the agency's own Roar Awards, celebrating small wins. When a tight deadline hit, I led by example, staying late but also rotating team members' early-offs to ensure no one burnt out, which I openly linked to our value of 'Work Where Best', a version of hybrid respect for personal time.

Result

The team's engagement score rose by 15 points in the next internal survey, and we retained all key members during a period of high client demand. The leadership team noted our culture as a model for other pods.
